Our methodology

Process first.

Then AI. Always.

A three phase methodology for getting AI right inside operations heavy businesses. Diagnose the workflow. Redesign what should not exist. Deploy AI only where the redesigned process produces measurable results.

The thesis

AI on top of a broken process makes the broken process faster.
It does not fix the problem.

Automation First

The vendor pitch goes: deploy this AI tool, save twenty hours a week. The agency, hospital, or operations team buys it, deploys it, and sees nothing change because the underlying process was the problem. The AI is now handling the workaround at higher velocity.

Process First

We map the actual workflow before any code is written. Most of the wins come from removing work that should not exist, not from automating it. Then AI is deployed only where the redesigned process produces measurable, defensible results.

01
Phase 01

Diagnose

We document what is actually happening, not what the org chart, the process map, or the vendor demo says is happening. Every handoff. Every manual step. Every workaround that exists because of a workaround.

What we do
Workflow archaeology

Sit alongside operators for two to five days. Trace one job end to end. Photograph every screen, document every handoff, time every step.

What we look for
Workarounds and rework

Steps that exist only because of a prior failure. Tools used to compensate for tools. Manual reconciliation between systems that should agree.

What we deliver
Process map and findings

Annotated current state map, ranked list of removable work, and a quantified gap between what is done and what could be done.

02
Phase 02

Redesign

The redesign is a deletion exercise before it is a build exercise. Most of the wins come from removing work that should not exist. Less to automate. Less to maintain. Less surface area for failure.

What we do
Eliminate, simplify, sequence

For every step on the current state map: should this exist, can it be simpler, is it in the right order. The first question is the most important.

What we look for
Structural decisions

Pricing model. Data ownership. Where state lives. What the home screen is. The decisions that make every downstream choice cheaper or more expensive.

What we deliver
Future state and decision log

Future state map, ranked decision log with rationale, and a build versus buy recommendation backed by competitive landscape analysis.

03
Phase 03

Deploy

AI gets deployed only where the redesigned process produces measurable results. Not for hype. Not because it is in the proposal. Where it earns its keep, where the result is defensible, and where the rest of the team can operate it.

What we do
Build to production

Real code. Real users. Real money flowing. Not a slide deck or a proof of concept that dies on the vine. The deliverable is something a buyer pays for.

Where AI lands
Inside the workflow

Native to the inbox, the EHR, the procurement system. Not as a separate tool the operator has to remember to open. Where the work happens.

What we deliver
Production system, owned

Source code, infrastructure access, runbooks. The team can hand it to any competent contractor. No vendor lock. No black box.

How we engage

From the first call to a production system,
in twelve to sixteen weeks.

01
Week 1
Free assessment

A fifteen minute call. We map one workflow, identify the highest leverage redesign, and tell you what we would do before any contract.

02
Weeks 2 to 4
Diagnose phase

On site or remote workflow archaeology. Current state map delivered at the end of week four with quantified findings.

03
Weeks 5 to 7
Redesign phase

Future state map, decision log, build versus buy recommendation. You decide whether to proceed to deployment with us or someone else.

04
Weeks 8 to 16
Deploy phase

Build to production. Live system, source code, runbooks, and a handoff plan that lets your team operate it without us.

Operating principles

Six rules
we never compromise on.

Process before code

No build recommendation until the process is mapped, redesigned, and validated. The order matters more than the speed.

FACT versus INFERENCE labeling

Every claim in every deliverable is labeled. You always know what is verified versus what is our best estimate.

Four gate validation before any build

Who solves this already. Will buyers pay. Can we test in two weeks. Does the existing platform already solve it. Any failure stops the work.

Cold decision frameworks

Outside view, base rates, premortems, falsification criteria. We do not let momentum bias drive structural decisions.

No vendor lock

Source code, infrastructure access, runbooks all delivered to you. Any senior contractor can take it forward without us.

Defensible measurement

Every claim of result is grounded in a measurement designed before the work began. No retrofitted metrics. No vanity numbers.
